You’re in a meeting. Someone asks for your view on a topic you haven’t fully thought through.

A Story That Stuck With Me

I once coached a managing director who could command any room. Results: excellent. Team: loyal. Yet before every board meeting, he’d rehearse like he was preparing for trial.

After one of those flawless performances, he says quietly, “I know my stuff, Gavin. I just don’t feel like myself in that room.”

That moment was a turning point in our work together.

The Quiet Cost of The Mask

Leadership rewards certainty and control; the appearance of having it all figured out. The problem is that this can create isolation.

The Mask appears as your inner critic warning, “Don’t let them see you hesitate.” So, you play the part. Not because you’re fake, but because the fear of being judged feels unbearable.

Over time, authentic connection erodes. And the very confidence you’re trying to project slowly disappears behind the performance.

The 3Rs: A Simple Way Back to Yourself

Let me explain what I mean when I say authentic confidence isn’t about removing fear:

Realise: Confidence isn’t the absence of fear. It’s recognising when fear has taken the wheel and is steering your behaviour.

Reject: The belief that showing uncertainty makes you weak. To be clear, transparency creates trust, not doubt.

Respond: Choose courage over image. Speak honestly. Ask the real question. Admit what you don’t know.

Authentic leaders don’t eliminate fear. They recognise it, name it, and lead anyway.

Confidence is not the absence of fear; it is awareness in motion.

The Practice (Something You Can Try This Week)

The easiest way to unmask is with awareness.

  1. Write down one situation where you feel pressure to “act confident”

  2. Ask yourself: What am I actually afraid might happen if I showed up as myself?

  3. This week, test a small experiment: replace perfection with presence in one conversation.

The path to authentic leadership doesn’t start with a new role or Skillset. It starts the moment you stop performing and allow yourself to be seen.
